The game that almost was not released outside Japan but ended up changing the entire industry.
FromSoftware's Demon's Souls was the blueprint for everything Dark Souls would become. Set in the kingdom of Boletaria, it introduced the core loop of punishing combat, corpse runs to recover lost souls, and interconnected level design that rewarded mastery. Sony initially passed on publishing it outside Japan, thinking it was too niche and too hard. Atlus picked it up for North America, where word of mouth turned it into a cult hit. The World Tendency system (where actions shifted the game world between light and dark states) was ambitious if sometimes opaque. Its 2020 PS5 remake introduced the formula to a new generation with stunning visual fidelity.
Example
The Tower Knight boss fight, where you face a massive armored giant in a narrow courtyard while archers rain arrows from above, perfectly encapsulated the Souls formula: overwhelming at first, methodical once you learn the patterns, and immensely satisfying to conquer.
Why it matters
Demon's Souls created the Soulslike template that would generate billions in revenue across multiple franchises. Its near-rejection outside Japan is a cautionary tale about how publishers can misjudge what players actually want.
