Founded in 1960, Sega made arcade hardware, then home consoles (Master System, Genesis, Saturn, Dreamcast). After the Dreamcast's discontinuation in 2001, Sega became third-party publisher only — and the move turned out well. The Yakuza/Like a Dragon series, Atlus's Persona franchise (acquired 2013), Total War, Football Manager, and Sonic have all maintained or grown their audiences. Sega was the largest acquirer of indie talent in 2024 (Rovio, Angry Birds maker, $776M in 2023).

Like a Dragon: Infinite Wealth (2024) crossed 1M sales in three days — the fastest in the series' history. Persona 5 Royal (2019/2020) sold 4M+ copies on Switch alone after the 2022 multi-platform expansion ended Persona's 25-year PlayStation exclusivity.

Sega is the case study for graceful hardware exit. Most platform holders that lose the console wars implode (3DO, Atari); Sega became a profitable publisher with diverse genre-defining franchises, and is now a stealth contender in the AAA pipeline.
